The Leak Map

Ten ways your business is leaking money right now.

Every problem on this map is one we have watched cost a real business time, money, or a client. No hypotheticals, no invented case studies. The ones marked We fix this now have working tools behind them. The ones marked Known · diagnosable are patterns we can find and measure in your business, so you decide what they are worth fixing.

Where it enters

The Fragmented Onboarding

We fix this now

A new client signs, and their information arrives in fragments: email, calls, attachments, memory. Your team re-asks questions the client has already answered and retypes the same details into three systems. The client’s first experience of working with you is repeating themselves.

The fix: structured onboarding that captures everything once, at the point of entry. We built this: our practice platform onboards a new client in minutes, compliance checks included, and it is running in beta now.

The Interpreted Brief

We fix this now

What reaches your team is not what the client said. It is somebody’s interpretation of what the client said, filtered through a meeting, a memory, and a template. The work comes back and the client says that is not what I asked for. The Better Briefs study with the IPA found 80% of marketers believe they write good briefs while 10% of agencies agree, and poor briefs waste roughly a third of agency budget.

The fix: capture what the client actually said, at source. Our brief intake tool is live and doing exactly that. When the foundation is accurate, the creative work lands first time.

The Proposal Translation Failure

We fix this now

A two-hour strategic conversation goes in. A templated document comes out, and the client wonders whether anyone was listening. We have watched this pattern kill engagements both sides wanted.

The fix: structured capture between the conversation and the proposal, so the document reflects the room instead of the template.

The Everything-Everywhere Inbox

We fix this now

Requests arrive by email, WhatsApp, phone, and conversation. There is no single queue and no live status, so every morning starts with a hunt through threads to work out where things sit, and the answer changes depending on who you ask.

The fix: one queue, every request in a defined state at all times. We run our own membership and intake operations this way, with every item triaged and traceable, and we install the same.

The Same Client, Three Times

We fix this now

Nothing checks whether a record already exists at the moment it enters, so the same customer lives in your system under three spellings. Every duplicate breeds downstream errors: wrong history, split records, embarrassing emails.

The fix: identity resolution built into intake. Our own vehicle registry runs deduplication at the point of entry, before a record is ever created.

The Idea Graveyard

We fix this now

A strong suggestion surfaces on a call or in a group chat. Everyone agrees it is a good one. It is never seen again. Your team notices, and eventually they stop suggesting.

The fix: a suggestion pipeline where every idea is captured, scored, and traceable to an outcome. We built one for our own companies because our team’s ideas were dying in WhatsApp.

Where it hides

The Absorbed Extras

Known · diagnosable

Work gets done beyond the agreed scope and never gets charged, because nobody is watching the gap between what was quoted and what was delivered. It does not show up as a loss anywhere. It shows up as margin that quietly never arrives. Of the leaks on this map, this is the one we have seen carry the largest numbers.

Diagnosable: the diagnostic tells you whether this is happening and how to measure it. The fix is a gate between delivery and invoicing that catches every extra.

The Dormant Client Base

We fix this now

The effort goes into winning new clients while the existing ones sit unreviewed for years. The revenue conversations that should be happening simply are not, because no process exists to surface them.

The fix: a structured review pass through your existing base. Our practice platform does this as a built feature: its review mode analyses existing clients and surfaces the conversations that are not happening.

The Month-End Scramble

Known · diagnosable

Reporting is assembled by hand from scattered spreadsheets, once a month, under pressure. The numbers arrive too late to change anything, and the person assembling them loses days to it. Reporting should be a by-product of the system, not a monthly project.

Diagnosable: the diagnostic scores how far your reporting is from being automatic, and what the scramble is costing in hours.

The Operation That Goes On Holiday

Known · diagnosable

The process lives in someone’s head. When they are away, work waits, or someone guesses, and both cost money. A handover note is not continuity. It is hope with formatting.

Diagnosable: the diagnostic identifies which decisions currently depend on one person. Getting them out of heads and into a system is deeper work, and it is exactly what our sister practice Renew Method exists to do.

Recognise one of these?

You probably recognised three. The diagnostic takes fifteen minutes, costs nothing, and tells you which leaks are live in your business and what order to fix them in.
